## 0. Read this first: what this report is and is not

| Item requested | Status |
|---|---|
| Survey of 30+ contractors per niche | **NOT DONE.** No contractors were interviewed or surveyed. That needs fieldwork, which could not happen in this run. §6 has a ready-to-field survey instrument, sampling plan and the sample size needed. No survey results appear anywhere in this report, invented or otherwise. |
| Competitor offering analysis | Done from public pricing pages and third-party reviews (§2) |
| Current lead-cost map | Done from public benchmarks (§1) |
| Validated pricing/packaging recommendation | **A hypothesis, not validated.** It rests on desk evidence. It counts as validated only after the §6 survey and the §5 pilot gates pass. |
| Go/no-go decision framework | Done (§5) |

Every statement carries one of these labels:
- **[F] Fact:** taken directly from a cited source. Being cited does not prove it true; many sources are vendor blogs.
- **[I] Inference:** my reasoning from the facts.
- **[U] Uncertain:** sources conflict or are weak.
- **[Q] Open question:** we cannot answer it without LeadNest data or fieldwork.

## 1. Lead-cost map: what contractors pay today

### 1.1 Paid search (Google Ads). Primary benchmark: LocaliQ 2025

LocaliQ's 2025 home-services benchmark covers 3,211 US search campaigns from Apr 1, 2024 to Mar 2025. The page notes its "averages" are medians. [F] Source: <https://localiq.com/blog/home-services-search-advertising-benchmarks/>

| Subcategory | CPC | Conv. rate | **Cost per lead** |
|---|---|---|---|
| Roofing & Gutters | $10.70 | 3.70% | **$228.15** |
| Plumbing | $10.49 | 7.63% | **$129.02** |
| HVAC – AC install/repair | $9.68 | 6.56% | **$127.74** |
| HVAC – Heating & furnaces | $9.30 | 7.48% | **$129.02** |
| Handyman | $7.10 | 13.45% | $54.05 |
| Landscaping | $8.76 | 6.42% | $117.92 |
| Cleaning / maid | $8.50 | 17.65% | $46.99 |
| All home services | $7.85 | 7.33% | $90.92 |

[U] Secondary write-ups that cite "LocaliQ 2025" give much lower trade CPLs: HVAC $45, plumbing $52, roofing $79. Those do not match the primary page above, so I use the primary page. Directory: <https://localiq.com/resources/home-services-search-ads-benchmarks/>

### 1.2 Google Local Services Ads (pay-per-lead)
- [F] An agency dataset of 100+ clients reports LSA CPLs of about $162 for roofing, $80 for HVAC and $69 for plumbing. Other agencies give $50–$130 for roofing, $45–$85 for HVAC and $40–$75 for plumbing. Sources: <https://hookagency.com/blog/google-ads-cost-for-contractors/>, <https://www.stackmatix.com/blog/google-ads-home-services-hvac-plumbing>, <https://elevarus.com/google-local-services-ads-roofers/>
- [F] Big metros such as NY, LA and Chicago are reported to run 20–50% above national averages (same agency sources).
- [U] All of these are agency or vendor figures; Google publishes no CPLs. A 2021 Google partner document gave HVAC $25–$30, which is clearly stale.

### 1.3 Shared-lead marketplaces
- **Angi** [F/U]: About $15–$85 per lead, with roofing and HVAC at the top and sometimes above $100. Leads are reportedly shared with 3–8 pros, plus a membership of around $300/yr. These are third-party figures; Angi publishes no price list. <https://www.housecallpro.com/resources/what-is-angis-list-how-angi-works/>, <https://www.phonely.ai/blog/is-angi-leads-worth-it--what-contractors-really-need-to-know>
- **Angi structural change** [F, primary]: In January 2025 Angi moved to "homeowner choice". In Q4 2025, Network Leads fell 78% YoY and Network Revenue fell 79%, while Proprietary Leads rose 25%. Q4 revenue was $240.8M, down 10%. SEC filings: <https://www.sec.gov/Archives/edgar/data/1705110/000170511025000132/q32025earningsrelease.htm>, Q4 release at <https://ir.angi.com>.
  - [I] Contractors who relied on Angi's syndicated network leads probably saw lead volume fall in 2025. That makes them a likely pool of buyers for replacement lead flow. The survey should test this (Q7).
- **Thumbtack** [F/U]: Pay-per-contact, roughly $10 to over $100. Pros pay whether or not they win the job, and Thumbtack publishes no price list. <https://www.housecallpro.com/resources/what-is-thumbtack-how-it-works/>, <https://community.thumbtack.com/discussion/656/how-are-lead-prices-calculated>

### 1.4 Exclusive leads and pay-per-appointment
- [F/U] Exclusive roofing leads are quoted at about $30–$120 per lead. One vendor lists **$150–$250 per confirmed appointment**. These are single-vendor and affiliate sources. <https://alvonmedia.odoo.com/pricing>, <https://activeprospect.com/blog/buy-roofing-leads/>

### 1.5 Job value (the ceiling on what a lead is worth)
- [F] Roof replacement averaged **$17,631** in 2025 according to Verisk, as cited by contractorplus.app. Fixr gives roughly $10,000 ($7.5k–$14k). <https://contractorplus.app/blog/roof-replacement-cost-2026>, <https://www.fixr.com/costs/dutch-roof>
- [F] A full HVAC replacement runs $5,000–$12,500, with an average of about $7,500 (Angi via Bob Vila). Pearl reports a 2026 median of about $16,500 for a full AC plus furnace system. <https://bobvila.com/articles/hvac-unit-replacement-cost>, <https://pearlscore.com/news/average-hvac-replacement-cost>
- [Q] No good public source gave plumbing or property-service ticket sizes. Repair tickets are probably in the hundreds of dollars, which would sharply limit what a lead is worth. The survey must collect this.

### 1.6 Leakage: why "24/7 appointment-ready" matters
- [F/U] Missed-call rates depend heavily on how calls are counted. CallRail reports 14% missed for home services (Jan 2025). Invoca reports 52–65% answered by a person. Service Direct reports 66% answered, against owners' own estimate of 97%. Most of these are vendor sources. <https://www.signpost.com/blog/how-much-revenue-do-home-services-businesses-lose-from-missed-calls>, <https://www.mightycall.com/blog/research-businesses-arent-answering-the-phone-as-much-as-they-think/>
- [I] Even at the conservative 14% figure, an after-hours capture and booking layer has real value. The gap between the 97% owners believe and the 66% measured is useful in sales: show the prospect their own call log.

### 1.7 Implied monthly budget at LeadNest's price points [I]

| Trade | Benchmark CPL (search / LSA) | Leads that $500 buys | Leads that $1,500 buys |
|---|---|---|---|
| Roofing | $228 / ~$162 | ~2–3 | ~7–9 |
| Plumbing | $129 / ~$69 | ~4–7 | ~12–22 |
| HVAC | $128 / ~$80 | ~4–6 | ~12–19 |

[I] If LeadNest's fee also has to cover its own media spend, the $500 tier cannot buy roofing leads at market rates. It works only with organic or owned channels, lead re-engagement, or a separate ad budget. **[Q1] Does the LeadNest fee include ad spend? This is the single most important unknown for the pricing model.**

---

## 2. Competitor offerings

| Competitor | What it sells | Price (public or reported) | Terms | Evidence quality |
|---|---|---|---|---|
| Google LSA | Pay-per-lead, "Google Guaranteed" | ~$40–$160+/lead by trade (§1.2) | Pay as you go | Agency figures [U] |
| Angi | Shared leads, now "homeowner choice" | ~$15–$85+/lead plus ~$300/yr | Reported 12-mo auto-renew | Third-party [U] |
| Thumbtack | Pay-per-contact | ~$10–$100+ | No contract | Forums / third-party [U] |
| Hatch | AI CSR and lead follow-up (works the contractor's existing leads; does not generate them) | Pricing now gated behind "Get pricing". An archived Q1-2026 page showed Standard $2,299, Pro $3,199, Enterprise $6,999 /mo. Users report $700–$1,500/mo | Annual, paid monthly per location; platform fee plus usage | Current page checked 2026-10-20 [F]; archived prices [U] <https://www.usehatchapp.com/pricing> |
| Podium | Messaging, reviews, AI inbox | Core $399, Pro $599 /mo (list) | Reported 12-mo contracts | Third-party [U] <https://pricingsaas.com/companies/podium> |
| Smith.ai | AI or human receptionist | AI from ~$95–$150/mo; human+AI from ~$292.50/mo for 30 calls | Monthly | Third-party [U] <https://www.quo.com/blog/smith-ai-pricing/> |
| Housecall Pro | Field-service software; CSR AI add-on | Base $59 / $149 / $299 /mo (annual); CSR AI priced separately, no public price | Annual or monthly | Third-party, Sept 2026 [U] <https://contractortoolstack.com/software/housecall-pro/pricing/> |
| Scorpion | Full-service agency | Reported $2k–$25k+/mo plus media; ServiceTitan-linked plans from $500/mo | 12-mo for technology and SEO; ads month-to-month | Scorpion site [F] for terms; prices [U] <https://www.scorpion.co/dms/> |
| Exclusive lead / appointment vendors | Exclusive leads or booked appointments | $30–$120/lead; $150–$250/appointment | Varies | Single vendor [U] |

**Positioning read [I]:**
1. LeadNest sits between cheap answering tools ($100–$600/mo; they convert leads but do not create them) and agencies or Hatch-type platforms ($2k+/mo).
2. Its distinctive claim is that it *generates* leads and *books* them. Hatch, Podium and Smith.ai do not generate demand. LSA and Angi do not book appointments. That is where LeadNest can differentiate. It is also the hardest claim to prove, so price it on outcomes.
3. Annual lock-in is the norm (Hatch, Podium, Angi, Scorpion technology). The 2025 Angi changes and complaints about shared leads suggest **month-to-month terms plus exclusivity** could be a selling point. [Q] Test in the survey.

---

## 3. Pricing and packaging recommendation (hypothesis to validate)

### 3.1 Principles [I]
1. **Anchor to cost per booked appointment, not the subscription.** Contractors compare against LSA and Angi CPLs. An appointment is worth about 2–4× a raw lead, assuming roughly 25–50% lead-to-appointment conversion. That assumption is unverified [Q3].
2. **Price by trade**, because CPLs and ticket sizes differ by 2–3× (§1.1, §1.5). One price for all trades would undercharge roofing or overcharge plumbing.
3. **Keep a fixed platform fee within the existing $500–$1,500 band** so current revenue is not disrupted, and add a performance component above it.

### 3.2 Proposed packages

| Package | Best fit | Monthly fee | Included | Overage / performance |
|---|---|---|---|---|
| **Capture** | Plumbing, property services, small HVAC | **$497** | 24/7 AI answering and texting, instant follow-up on the contractor's *existing* leads, booking into the calendar, monthly report | None. Positioned against Podium and Smith.ai |
| **Growth** | HVAC, plumbing (replacement-focused) | **$997** | Capture plus LeadNest-generated *exclusive* leads with a guaranteed minimum of N booked appointments | $X per extra booked appointment, targeting $90–$150 for HVAC and plumbing |
| **Roof Pro** | Roofing (replacement / storm) | **$1,497** | Growth plus inspection-appointment booking and a territory-exclusivity option | Targeting $150–$250 per extra inspection appointment, in line with §1.4 |

Add-ons to test: territory exclusivity (+20–30%), month-to-month vs. a 10–15% annual discount, and a 30-day pilot at a reduced fee with a "make-good" guarantee (free appointments added if the minimum is missed).

[I] N cannot be set until LeadNest's own cost per appointment is known **[Q2]**. Rule of thumb: N × target price per appointment ≈ 1.0–1.3× the monthly fee, so the contractor sees value at or below LSA economics. Gross margin must stay at or above the company's target after media costs.

### 3.3 Why these numbers [I]
- $497 is just under Podium Pro ($599) and well under Hatch, and covers the "conversion only" segment.
- $997 for HVAC or plumbing: at about $128 search CPL, $997 buys roughly 8 raw leads in-market. If LeadNest delivers about 6+ *booked, exclusive* appointments, it beats a DIY Google Ads cost per booked job.
- $1,497 for roofing: at a $17.6k average roof, one closed job pays for about 12 months. The constraint is trust that appointments are real, so lead with the guarantee and a performance component.

---

## 4. Unit-economics test the contractor will run in their head [I]

Value of LeadNest per month = appointments × close rate × average ticket × gross margin.
Roofing example with illustrative assumptions only: 6 appointments × 25% close × $17,631 × 30% margin ≈ $7,900 gross profit against $1,497. Plumbing repair example: 8 × 50% × $400 × 50% ≈ $800 against $497, which is thin. **[Q4] The close rates and margins here are assumptions; the survey must replace them.**

Implication [I]: the value case is strong for roofing and HVAC replacement and weak for plumbing repair or small property-service tickets. This is the core hypothesis for the go/no-go decision.

---

## 5. Go/no-go decision framework

Decide **per niche**. Each gate is a threshold I propose [I]; LeadNest should adjust it to its own margin targets.

### Gate A: Demand (from the §6 survey, n≥30 per niche)
| Metric | GO | REVISE | NO-GO |
|---|---|---|---|
| Share currently paying for leads or ads | ≥60% | 40–59% | <40% |
| Median current monthly lead spend | ≥ the proposed tier fee | 0.5–1× | <0.5× |
| Van Westendorp "acceptable" range contains the proposed fee | Yes | Fee near an edge | Outside |
| Purchase intent at the proposed price ("definitely/probably") | ≥30% | 15–29% | <15% |
| Top-2 pain is "not enough leads" or "missed or slow follow-up" | ≥50% | 30–49% | <30% |

### Gate B: Economics (LeadNest internal data)
| Metric | GO | NO-GO |
|---|---|---|
| LeadNest cost per booked appointment (all-in) vs. the price charged | ≤60% of price | >80% |
| Contribution margin at the tier | ≥ company target (e.g., 50%) | <30% |
| Customer value / appointment cost (§4 formula) | ≥5× | <2× |

### Gate C: Pilot (8–10 contractors per niche, 60 days)
| Metric | GO | NO-GO |
|---|---|---|
| Booked appointments vs. guaranteed minimum | ≥100% for ≥70% of pilots | <70% for ≥50% of pilots |
| Appointment show rate | ≥70% | <50% |
| Contractor-reported closed jobs that cover the fee | ≥60% of pilots by day 60 | <30% |
| Intent to continue at full price | ≥60% | <40% |

**Decision rule:** GO on a niche only if A and B pass, then confirm with C. If B passes but A falls in REVISE, re-test with a price or package change. Any NO-GO in B stops that niche regardless of demand.

**Prior expectation from desk evidence [I, unvalidated]:** Roofing is likely GO, and HVAC (replacement) likely GO. Plumbing is likely REVISE: viable for replacement and water-heater jobs, weak for repair-only shops. Property services (cleaning, landscaping, handyman) are likely NO-GO for the generation tiers, because benchmark CPLs are already low ($47–$118) and tickets are small, but possibly GO for Capture.

---

## 6. Survey plan (to field next: this is the work the report could not do)

**Sample:** ≥30 completed responses per niche (roofing, plumbing, HVAC, property services), so ≥120 total. Recruit through trade associations, Facebook trade groups, LeadNest's prospect list and customer list (flag customers separately), and a panel vendor if needed. Screen for owner or decision-maker, 1–50 employees, US.
[I] At n=30, a 50% proportion carries about ±18 percentage points of margin at 95% confidence. That is enough for directional go/no-go but not for fine price points. Use n≥60 for the niche(s) that pass Gate A.

**Instrument (core questions):**
1. Trade, service area (metro / suburban / rural), employees, annual revenue band
2. Lead sources used in the last 12 months (LSA, Google Ads, Angi, Thumbtack, Yelp, referrals, SEO, other) and monthly spend on each
3. Approximate cost per lead and per booked job, by source
4. Average ticket: repair vs. replacement; close rate on appointments; gross margin band
5. Share of calls or forms answered after hours; how quickly leads are followed up
6. Tools for answering and follow-up (Podium, Hatch, Smith.ai, Housecall Pro CSR AI, other) and their cost
7. Did your Angi lead volume or quality change in 2025? (tests the §1.3 inference)
8. Van Westendorp: at what monthly price for [package description] is it too cheap / a bargain / getting expensive / too expensive?
9. Preference: flat fee vs. flat + per-appointment vs. pure pay-per-appointment; month-to-month vs. annual with discount; exclusivity value
10. Purchase intent at the proposed tier price (5-point scale)
11. Top 3 frustrations with current lead sources (open text)

**Analysis:** Report results per niche against the Gate A thresholds, and segment by repair vs. replacement mix.

---

## 7. Open questions (cannot be answered without LeadNest or fieldwork)
- **Q1** Does the current $500–$1,500 fee include ad or media spend? What is LeadNest's media cost per lead by trade?
- **Q2** LeadNest's actual cost per booked appointment and show rate, from historical data.
- **Q3** Lead-to-appointment conversion rate for LeadNest-generated leads.
- **Q4** Contractor close rates, ticket sizes and margins by niche (survey).
- **Q5** Current churn and the reasons customers give for canceling.
- **Q6** Is territory exclusivity operationally feasible given LeadNest's lead sources?
- **Q7** How much did contractors' lead flow change after Angi's 2025 shift? (survey)
- **Q8** Plumbing and property-service ticket sizes: no reliable public source was found.

## 8. Uncertainty summary
- Most competitor prices come from third-party or competitor blogs. Hatch, Angi, Thumbtack, Scorpion and Housecall Pro's CSR AI do not publish current prices.
- CPL benchmarks differ by about 2× between sources (§1.1 vs. §1.2 and the secondary LocaliQ citations), and by 20–50% by metro.
- The recommended prices, thresholds and the §4 example are reasoning, not measurement.
- No primary contractor data was collected.
