# LeadNest — The Playbook

**Getting started with an AI lead-capture and follow-up service for roofing, plumbing, HVAC and property-service contractors, priced at $500–$1,500/month plus $500–$2,000 setup**

Research date: 2026-10-20. Prices, laws and vendor terms change, so re-check every number marked *[verify]* before you quote it to a client.

## How to read this report

Every substantive claim carries one label:

| Label | Meaning |
|---|---|
| **[Fact]** | Stated by the linked source. Primary sources (regulators, courts, official vendor docs) are preferred. Where only vendor or agency blogs were available, the claim says so. |
| **[Inference]** | My reasoning or arithmetic built on the facts. You can check the logic, but no source states it directly. |
| **[Uncertain]** | Sources disagree, are self-interested, or are thin. Treat the figure as a range to test, not a number to rely on. |
| **[Open]** | A question this research could not answer. You answer it by testing in your own market. |

---

## 1. The short answer

1. **The problem you solve is real and measurable.** [Fact] In the 2011 Harvard Business Review audit, 2,241 US companies were sent a test web lead. Only 37% replied within an hour and 23% never replied. A companion analysis of about 1.25 million leads found that firms contacting a prospect within an hour were nearly 7× more likely to have a qualifying conversation with a decision maker than firms that waited one more hour ([HBR, "The Short Life of Online Sales Leads", via HubSpot summary](https://blog.hubspot.com/sales/how-to-handle-the-ticking-time-bomb-that-is-an-inbound-lead); [Venture Harbour summary](https://ventureharbour.com/how-fast-do-marketing-leads-turn-cold-and-how-to-stop-it-happening/)).
   - [Uncertain] Those figures are from 2011 and cover all industries, not trades specifically. I could only reach the study through secondary summaries.
2. **Home-service firms miss a meaningful share of calls.** [Uncertain] Published estimates range from about 14% missed (CallRail benchmark, Jan 2025) to only about 52% of inbound home-services calls answered by a person (Invoca, 2026). A Service Direct study reported firms *believed* they answered 97% of calls but actually answered 66% ([summary of studies, MightyCall](https://www.mightycall.com/blog/research-businesses-arent-answering-the-phone-as-much-as-they-think/); [Signpost](https://www.signpost.com/blog/how-much-revenue-do-home-services-businesses-lose-from-missed-calls); [ainora compilation](https://ainora.lt/blog/hvac-service-call-statistics-2026)). The definitions of "missed" differ, and most publishers sell answering products.
   - [Inference] The only number that matters in a sale is the prospect's own missed-call rate. Measure it in week 1 (section 4).
3. **Your contractors already pay a lot per lead, so a service that converts more of those leads is easy to justify.**
   - [Uncertain] Agency-published figures put Google Local Services Ads (LSA) at roughly $69/lead for plumbing, $80 for HVAC and $130–$160 for roofing ([themediacaptain LSA stats](https://themediacaptain.com/google-local-service-ad-statistics/); [Hook Agency](https://hookagency.com/blog/google-ads-cost-for-contractors/)).
   - [Uncertain] Shared Angi/HomeAdvisor roofing leads are cited at about $40–$110 each ([WBOC press-release article](https://www.wboc.com/online_features/press_releases/angi-and-homeadvisor-leads-for-roofers-their-real-cost-per-booked-job-2026/article_8a1352fb-2e25-598e-934c-6f7b3f710a79.html)).
4. **You can build it cheaply.** [Inference] Using an all-in-one CRM (about $97–$497/mo), a voice-AI platform (about $0.07–$0.31/min) and SMS (registration fees in the tens of dollars), the direct cost to serve one client is likely about $60–$200/mo. At a $997 price, gross margin is about 80–90% (section 6).
5. **The biggest risk is legal, not technical.** [Fact] AI voices count as "artificial" voices under the TCPA ([FCC Declaratory Ruling, Feb 8 2024, via Cooley](https://cooley.com/news/insight/2024/2024-02-15-fcc-ai-generated-robocalls-illegal-under-the-tcpa)). [Inference] Design for **inbound and consented follow-up only**. Do no cold outbound AI calling.

---

## 2. What you are selling

Position the offer as "**we answer, qualify and book every lead in under 60 seconds, 24/7, and we prove it monthly.**" Do not sell "AI." The deliverable has five parts.

| Component | What it does | Typical tool category |
|---|---|---|
| Missed-call text-back | Texts the caller back within seconds of a missed call: "Sorry we missed you, this is [Company]. What do you need help with?" | CRM with SMS (e.g. GoHighLevel, Twilio-based) |
| 24/7 AI receptionist (voice) | Answers overflow and after-hours calls, collects job type, address, urgency and insurance/claim status for roofing, then books or escalates | Retell, Vapi or similar voice-agent platforms |
| Web-form and LSA lead responder | Sends an SMS and email within 60 seconds of a form fill or LSA message, then runs a qualifying conversation | CRM workflows + LLM |
| Booking | Writes appointments into the contractor's calendar or field-service software | CRM calendar, or native integrations |
| Follow-up and reactivation | 5–7 touch nurture for unbooked leads, estimate follow-up, review requests after the job | CRM workflows |

**Three pricing tiers** (your brief sets the $500–$1,500/mo and $500–$2,000 setup ranges):

| Tier | Monthly | Setup | Includes |
|---|---|---|---|
| Starter | $497 | $500 | Missed-call text-back, form responder, booking, monthly report |
| Core (lead with this one) | $997 | $1,000 | Starter plus AI voice after-hours and overflow (cap of e.g. 300 min/mo), estimate follow-up, review requests |
| Pro | $1,497 | $2,000 | Core plus multi-location, CRM/FSM integration, database reactivation campaign, call-quality reviews twice a month |

[Inference] Put a minute or usage cap in each tier, with a published overage rate. Voice minutes are your only cost that scales with use (section 6).

---

## 3. Pick one niche today

[Inference] Choose **one** trade and one metro area for the first 10 clients. Your scripts, qualification questions and case studies then carry over between clients. Use this comparison to decide:

| Factor | Roofing | Plumbing | HVAC |
|---|---|---|---|
| Lead cost (agency data, [Uncertain]) | Highest (~$130–$160 LSA) | Lowest (~$69 LSA) | Middle (~$80 LSA) |
| Urgency | Storm-driven spikes; replacements are planned purchases | Emergencies, 24/7 | Seasonal emergencies (heat waves, cold snaps) |
| After-hours value | Medium | **High** | **High** |
| Ticket size | Large (replacements) | Small to medium | Medium to large (system replacement) |
| Workforce context | not retrieved | [Fact] 4% growth 2024–34, ~44,000 openings/yr, median wage $62,970 ([BLS OOH](https://www.bls.gov/ooh/construction-and-extraction/plumbers-pipefitters-and-steamfitters.htm)) | [Fact] ~11% growth 2025–35, ~40,600 openings/yr ([BLS OOH](https://www.bls.gov/ooh/installation-maintenance-and-repair/heating-air-conditioning-and-refrigeration-mechanics-and-installers.htm)) |

**Recommendation** [Inference]:
- Start with **HVAC or plumbing**. After-hours emergency calls make the AI receptionist's value visible within days, and a tight labour market means owners cannot easily hire a night dispatcher.
- Pick **roofing** only if you live in a storm-prone market. There, the value comes from handling storm surges and following up on high-ticket estimates.

---

## 4. Same-day action plan (Day 0)

These steps take about 6–8 hours and cost under $150. No financial commitment beyond trials.

1. **Hour 1: Choose the niche and metro.** Write a one-sentence ICP, for example: "HVAC companies in [metro] with 3–20 techs, running Google LSA or Google Ads, and 4.0+ stars with 50+ reviews." The ads and reviews show they already pay for leads and care about reputation.
2. **Hour 1–2: Build a list of 100 prospects.**
   - Search Google Maps for "[trade] near [city]".
   - Collect each business's name, phone, website, LSA badge (yes/no), review count, and whether the site has a form or chat.
   - Use a spreadsheet.
3. **Hour 2–3: Run a secret-shopper speed test on 20 of them.** This is your sales hook and your first data.
   - Call each one after 6 pm. Record whether a human answered (Y/N) and whether there was a text-back (Y/N, and how many minutes).
   - Submit their web form. Record the minutes until the first response.
   - [Inference] This gives you *their* numbers, so you don't have to cite industry averages.
   - Keep the calls genuine and brief, for example ask a real question about service availability. Do not book fake jobs.
4. **Hour 3–5: Build the demo.**
   - Start a CRM trial. [Fact] GoHighLevel list prices are Starter $97, Unlimited $297 and SaaS Pro $497 per month, with a 14-day trial ([Supplygem](https://supplygem.com/gohighlevel-pricing-plans/), [Bardeen](https://www.bardeen.ai/answers/how-much-does-gohighlevel-cost)). [Uncertain] These are third-party pages *[verify on the official pricing page]*.
   - Build missed-call text-back plus a form auto-responder.
   - Start a voice-agent trial. [Fact] Retell lists $0.07–$0.31/min and gives $10 of free credit ([Retell pricing](https://www.retellai.com/ar/pricing); [Retell community cost breakdown](https://community.retellai.com/t/average-cost-per-minute-for-ai-voice-agents-built-on-retell/3118)).
   - Build a 90-second "after-hours HVAC dispatcher" demo number.
5. **Hour 5–6: Write the offer.**
   - Use one page: their speed-test result, your demo number, the price, and a **30-day pilot guarantee** (setup fee refunded if fewer than X recovered leads are booked).
   - [Inference] A guarantee tied to booked appointments is easier to buy than a vague "more leads" promise.
6. **Hour 6–8: Do outreach.**
   - Call or visit the 20 businesses you tested. Script: "I called your shop at 7:40 pm Tuesday. Nobody answered and no text came back. Call this number now and see what your customer would have gotten instead."
   - Goal: **3 demo calls booked this week.**

---

## 5. Build checklist: first client live in 7 days

1. **Kickoff (60 min):** Collect services, service area (ZIP list), hours, emergency definition, pricing policy (e.g. diagnostic fee), booking rules, escalation phone, and their most common questions.
2. **Numbers and SMS registration:**
   - US business texting from local numbers requires A2P 10DLC registration. [Fact] Twilio charges a one-time $15 campaign vetting fee ([Twilio vetting FAQ](https://support.twilio.com/hc/en-us/articles/11587910480155-A2P-10DLC-Campaign-Vetting-FAQ)). Brand fees range from about $4.50 to $46 depending on brand type, and monthly campaign fees run about $1.50–$10 ([Twilio brand docs](https://www.twilio.com/docs/trust-hub/registrations/a2p-10dlc-brand)). [Uncertain] Twilio's own pages give different brand fees *[verify in console]*.
   - [Inference] Start registration on day 1. Approval can take days, and you cannot launch SMS reliably without it.
3. **Voice agent prompt.** Keep it short and rule-based:
   - Greet with the company name and **disclose that it is an automated assistant**.
   - Capture name, callback number, address/ZIP, problem, urgency and best time.
   - Book into an open slot, or escalate emergencies (gas smell, flooding, no heat below a set temperature) to the on-call phone immediately.
   - **Never quote prices** beyond the client-approved diagnostic fee.
4. **Consent capture:**
   - Add SMS consent language to every web form, with an unchecked box, the company name, "Msg & data rates may apply" and "Reply STOP to opt out".
   - Store a consent timestamp on every contact.
5. **Testing:** Make 20 test calls (accents, background noise, angry caller, wrong service area, spam caller) and 10 test form fills. Fix the issues, then go live.
6. **Reporting:** Set up an automatic weekly email covering leads captured, response time (median seconds), appointments booked, after-hours leads, and estimated revenue recovered.

---

## 6. Unit economics: what one client costs and earns

**Example: one Core client at $997/mo with 10 clients on one CRM account.** All figures are [Inference] built from the vendor prices above.

| Cost line | Assumption | Monthly |
|---|---|---|
| CRM platform share | $297 Unlimited ÷ 10 clients | $29.70 |
| Voice AI | 300 min × ~$0.15/min all-in (mid-range of Retell's $0.07–$0.31) | $45.00 |
| SMS/telephony usage | Third-party estimate of $50–200/mo per *agency* ([Bardeen](https://www.bardeen.ai/answers/how-much-does-gohighlevel-cost)); assume $25/client | $25.00 |
| 10DLC campaign fee | upper end | $10.00 |
| Payment processing | [Fact] 2.9% + $0.30 card rate; Billing ~0.7% [Uncertain] ([NerdWallet](https://www.nerdwallet.com/business/software/learn/stripe-fees); [Flexprice](https://flexprice.io/blog/stripe-pricing-breakdown-2026)) | ≈ $36.20 |
| **Total direct cost** | | **≈ $146** |
| **Gross profit** | $997 − $146 | **≈ $851 (≈ 85%)** |

[Inference] Two ways to protect the margin:
- **Cap voice minutes.** At $0.31/min with no cap, a client using 1,500 minutes would cost about $465 in voice alone.
- **Collect payment by ACH where the client agrees.** ACH processing fees are usually lower than card fees *[verify current Stripe ACH pricing]*.

### The ROI pitch to the contractor (use their numbers)

Formula: **Recovered revenue = missed/slow leads per month × booking rate on recovered leads × close rate × average ticket**

Worked example. Every input is an assumption to replace with the client's real figures:

- 120 inbound calls/mo, of which 25% are missed = **30 missed**. This assumed miss rate sits inside the 14–48% published range.
- The AI recovers and books 40% = **12 appointments**. [Uncertain] One agency source reports contractors booking about 4 in 10 LSA leads ([Hook Agency](https://hookagency.com/blog/google-ads-cost-for-contractors/)).
- 50% of those become paid jobs = **6 jobs**.
- At a $450 average service ticket, that is **$2,700/mo** against a $997 fee, before any large replacement sales.

[Inference] For roofing, one extra replacement job a quarter usually covers the fee. Confirm the client's average job value and margin before using this framing.

## 7. Finding the first 10 customers

| Channel | Cost | Why it works | Stop rule |
|---|---|---|---|
| Secret-shopper call or walk-in (section 4) | Time only | Shows the owner their own missed call | <1 demo per 20 contacts after 60 contacts |
| Supply houses and distributor counter days | Time | Owners and managers gather there in the morning | 0 demos after 3 visits |
| Local trade associations and BNI-type groups | $0–$600/yr | Trust and referrals | 0 demos after 2 months |
| Facebook groups and owner communities for the trade | Time | Owners discuss lead-cost pain openly | Post rules; no spam |
| Referral partners (web designers, Google Ads freelancers, bookkeepers to trades) | 10–20% recurring commission | They already have the trust | 0 referrals in 60 days |
| Paid ads (Google/Meta) to contractors | Set a test budget **you approve in advance**, e.g. $300 | Only after the offer is proven | CAC > 3 months of gross profit |

**Targets** [Inference]:
- 100 contacts → 15 conversations → 6 demos → 2–3 pilots → 2 paying clients.
- At that rate, about 400–500 contacts reach 10 clients.
- Track your real ratios weekly and adjust.

**Referral engine:** Offer one month free (≈ $146 of your cost at Core) for every referred client who stays 60 days. [Inference] That costs less than almost any paid channel.

## 8. Compliance: do not skip this section

This section is not legal advice. Get a lawyer's review of your consent language and client contract before scaling.

1. **AI voice = "artificial voice" under the TCPA.** [Fact] Adopted Feb 8, 2024 (CG Docket 23-362). Calls using AI-generated voices must meet the same consent, disclosure and opt-out rules as prerecorded calls ([Cooley](https://cooley.com/news/insight/2024/2024-02-15-fcc-ai-generated-robocalls-illegal-under-the-tcpa); [Orrick](https://orrick.com/Insights/2024/02/Did-the-FCC-Really-Ban-AI-Generated-Voice-Calls-No-But-Restrictions-Apply); [Wiley](https://www.wiley.law/alert-FCC-Extends-Regulatory-Reach-Over-AI-Announces-TCPA-Restrictions-Cover-AI-Generated-Voices-in-Outbound-Calls)).
   - [Inference] **Answering inbound calls** is the low-risk core of the product. **Outbound AI calls** must only go to people who gave prior express consent. Marketing calls typically need prior express *written* consent.
2. **The FCC "one-to-one consent" rule was vacated.** [Fact] The 11th Circuit struck it down on Jan 24, 2025 in *Insurance Marketing Coalition v. FCC*, No. 24-10277 ([Morrison Foerster](https://www.mofo.com/resources/insights/250130-eleventh-circuit-vacates-fcc-s-tcpa-one-to-one-consent-rule); [Venable](https://www.venable.com/insights/publications/2025/01/eleventh-circuit-overrules-fccs-one-to-one)).
   - [Open] I did not confirm what the FCC did afterward. State "mini-TCPA" laws (e.g. Florida, Oklahoma) can be stricter than federal rules and were not researched here.
   - [Inference] Still name the specific contractor in your consent language. It is cleaner evidence and costs nothing.
3. **Review requests must be honest.** [Fact] The FTC's final rule on consumer reviews and testimonials (16 CFR Part 465) took effect Oct 21, 2024. It bans fake or AI-fabricated reviews and buying reviews, with civil penalties of up to about $51,744 per violation (2024 figure) ([FTC press release](https://www.ftc.gov/news-events/news/press-releases/2024/08/federal-trade-commission-announces-final-rule-banning-fake-reviews-testimonials)).
   - [Inference] Your review automation should ask *every* customer the same way. Do not "gate" requests so only happy customers are sent to Google.
4. **Never overstate lead quality.** [Fact] The FTC finalized an order requiring HomeAdvisor to pay up to $7.2 million over allegedly false claims about the quality and source of leads sold to service providers. HomeAdvisor denied wrongdoing ([FTC](https://www.ftc.gov/node/80884); [Wood Floor Business](https://www.woodfloorbusiness.com/news/article/15447827/ftc-reaches-72-million-settlement-with-homeadvisor-for-deceptive-tactics)).
   - [Inference] Report only measured numbers, and label estimates as estimates.
5. **Call recording consent.** [Open] Some states require all-party consent to record. Add a "this call may be recorded" disclosure to the AI greeting.
6. **Contract basics:**
   - Month-to-month after a 90-day initial term.
   - Usage caps and overage rates.
   - The client owns their leads and data.
   - The client is responsible for its pricing and service promises.
   - You are not liable for missed emergencies if the escalation number goes unanswered.

---

## 9. Metrics, budget and cash rules

Track these weekly in one sheet:

| Metric | Definition | Target (initial, [Inference]) |
|---|---|---|
| MRR | Sum of monthly fees | $10k at 10 clients ($997 avg) |
| Setup revenue | One-time | Counts as cash, not MRR |
| CAC | Total sales and marketing spend ÷ new clients | < $1,000 |
| Payback | CAC ÷ monthly gross profit per client | < 2 months |
| Logo churn | Clients lost ÷ clients at start of month | < 3%/mo |
| Gross margin | (Revenue − direct costs) ÷ revenue | > 75% |
| Speed to lead | Median seconds to first response | < 60 s |
| Booked appointments per client | From CRM | Rising month over month |
| Cash runway | Cash ÷ monthly fixed burn | ≥ 3 months, always |

**Churn arithmetic** [Inference]:
- At 5% monthly churn, a 100-client book loses about 5 clients a month, and you must win 5 just to stand still.
- At 2%, you lose 2.
- Average client lifetime ≈ 1 ÷ churn: 20 months at 5%, 50 months at 2%.
- Lifetime gross profit at $851/mo: ≈ $17,000 at 5% churn, ≈ $42,500 at 2%.
- Retention is therefore worth more than almost any acquisition tactic.

**Capital rules** (from your brief, made concrete):
- Keep a cash reserve of at least 3 months of fixed costs before any paid-ads test.
- Approve every spend above a set limit (e.g. $100) in writing. No automation may make purchases, raise plan tiers or execute payments without explicit human approval.
- Kill any channel or experiment that misses its stop rule (section 7). Double the budget only on channels with CAC payback under 2 months over at least 3 clients.
- Do not upgrade software tiers until clients require it. For example, move from CRM Starter to Unlimited only when you need more sub-accounts.

---

## 10. Scaling from 10 to 100 clients

1. **Template everything.** Keep one snapshot/template per niche covering workflows, prompts, forms and the report. [Inference] Setup should drop from about 10 hours to 2–3.
2. **Automate onboarding.** Use an intake form, contract e-sign, card or ACH authorization, 10DLC registration data, and an automatic kickoff booking.
3. **Automate billing.** Use recurring subscriptions, dunning emails, and a pause on service after 14 days unpaid.
4. **Run support in tiers.** Start with a help doc and a short video library, then email support with a 24-hour SLA, then a monthly review call for Pro only.
5. **QA cadence.** Listen to 10 random AI calls per client each month and adjust prompts. [Inference] Bad AI calls are the main churn risk.
6. **Hire.** The first hire is a part-time onboarding and QA specialist at about 25–30 clients. The second is a sales rep once your close rate and CAC are stable.
7. **Second niche** only after you reach 30+ clients in the first and churn stays under 3%.

---

## 11. Unanswered questions and limits

- **[Open]** Real booking and close rates for AI-recovered leads in each trade. No independent source was found, so measure them in pilots.
- **[Open]** The FCC's response to the 11th Circuit ruling after Jan 2025, and state-specific telemarketing and recording laws.
- **[Open]** Average job tickets per trade from a primary source. The ROI example uses an assumed $450, so replace it with client data.
- **[Open]** BLS roofer employment figures were not retrieved.
- **[Uncertain]** Every lead-cost and missed-call figure comes from agencies or vendors selling related services.
- **[Uncertain]** The HBR study is from 2011 and was accessed through secondary summaries.
- **[Uncertain]** Vendor prices (GoHighLevel, Retell, Twilio, Stripe) were taken partly from third-party pages and change often.
- This report was researched with web search over a short session. No source was independently audited, and no legal review was performed.
